How Sam Sweis drives dealership growth through used cars, team development

On today’s episode of Training Camp, Adam Marburger sat down with Sweis Motorsports Dealer Principal Sam Sweis about the core operating principles driving his growth.

Sam Sweis entered the auto industry at age 15 as a porter, eventually working nearly every position inside a high-volume Dodge store. That early exposure convinced him that dealership leaders must master every operational detail to manage effectively. He later partnered on several turnaround projects, resurrecting underperforming stores before stepping into his current role as dealer principal.

At Sweis Motorsports, Sweis prioritizes used-car acquisition over new vehicles because pre-owned inventory offers greater independent operational control. He also alludes to used-vehicle fueling fixed operations, which generate immediate reconditioning revenue alongside long-term parts-and-service customer touchpoints.

Solving customer problems

According to Sweis, salespeople at the dealership use a needs-analysis guest sheet to uncover why a customer is shopping rather than jumping straight to vehicle features. He says they treat every walk-in guest as someone with an unidentified problem, which positions the dealership’s inventory as the practical solution. This process brings managers into customer conversations early, creating an accountable sales environment from step one.

Additionally, Sweis notes that they bypass traditional business development centers, requiring sales managers to personally handle inbound phone calls, schedule appointments, and perform confirmations. This direct involvement from management enhances show rates, improves lead conversion, and ensures leadership is accountable for desk traffic.

Operational discipline

Variable managers, Sweis says, must master both floor sales and finance and insurance operations. Cross-training managers lets staff support shifting showroom demands while keeping the buying process fluid. But also, sales teams present protection products early alongside finance, eliminating the artificial barrier between the sales floor and the F&I office.

Sweis relies heavily on internal talent pipelines, restricting hiring of outside managers after a store has operated for two years to ensure staff see clear career progression within the company. After turning Sweis INFINITI of Merrillville into a top-three zone performer, Sweis is expanding his exotic-vehicle operations and acquiring additional locations, which hinges on simple execution.
